Singles Day 11.11 Strategy for Foreign Brands: How to Prepare Your China Distribution

Every foreign brand that sells in China wants to participate in 11.11. The numbers are impossible to ignore: Alibaba’s ecosystem alone processes hundreds of billions of RMB in sales over the 24-hour event. Foreign brands on Tmall Global consistently report that their November 11 sales represent 20 to 40% of their full-year China revenue.

What most foreign brands do not understand is that 11.11 is not a single day. It is a 3-week campaign with a specific preparation timeline that begins 8 to 10 weeks before November 11. Brands that start preparing in October, as their Chinese distributors often advise, are already too late.

8-10 weeks

The lead time required for a foreign brand to participate effectively in 11.11 on Tmall Global or JD Worldwide. Bonded warehouse stock must be in place, promotional campaigns submitted and approved, and KOL partnerships confirmed by mid-September for a November 11 activation. If your distributor has not started this conversation with you by August, that is information about how they prioritize your brand.

The 11.11 Timeline: What Needs to Happen When

8-10 weeks before (early September):

  • Commit your 11.11 product range and promotional pricing structure to your TP or platform manager
  • Submit promotional listings to Tmall Global for advance approval (Tmall reviews promotional pricing to ensure the 11.11 discount is genuine, not inflated from an artificially raised pre-event price)
  • Brief your KOL and KOC partners on the 11.11 campaign concept, key products, and seeding timeline
  • Plan your bonded warehouse inventory target based on prior year 11.11 data or, for first-year brands, category benchmark data from your TP

6-7 weeks before (late September):

  • Finalize 11.11 exclusive bundles or gift-with-purchase offers. Chinese consumers expect 11.11 to offer something genuinely exclusive, not just a 10% discount on standard products.
  • Brief your customer service team or outsourced CS provider on the 11.11 product range, FAQs, and escalation procedures
  • Submit international shipment orders to reach bonded warehouse by mid-October

4-5 weeks before (early October):

  • Stock arrives at bonded warehouse and enters customs clearance. Allow 3 to 5 business days for CBEC batch clearance.
  • KOC seeding content begins going live on Xiaohongshu and Douyin to build pre-event product awareness
  • Tmall Global pre-sale (预售) opens: consumers pay a deposit (定金) on 11.11 products starting in late October. Pre-sale volumes tell you how much additional stock to have available.

2-3 weeks before (late October):

  • Activate paid advertising on Tmall and JD to build your product listing ranking ahead of the event
  • Finalize KOL live session schedule for October 31 and November 1 to 10 build-up period
  • Brief your private domain WeChat groups on 11.11 exclusive offers available only to community members

11.11 itself:

  • Consumer balance payment (尾款) for pre-sale orders processes from midnight November 11
  • New orders open. The first 2 hours (midnight to 2 am) generate the highest transaction velocity
  • Your customer service team needs to be live and responsive throughout November 11
  • Plan for your peak daily parcel volume to be 5 to 15 times your normal daily shipment rate

The Distributor Problem on 11.11

Chinese distributors who manage your brand on Tmall or JD typically participate in 11.11 by discounting deeply and selling a large volume. The issue for your brand: the deep 11.11 discount becomes the price anchor that defines your product’s value in the Chinese market for the following 12 months.

If your standard Tmall price is RMB 200 and your distributor discounts to RMB 100 on 11.11, Chinese consumers who saw the 11.11 price will resist paying RMB 200 for the rest of the year. They know you have sold it for RMB 100 and will wait for the next event. Your brand’s pricing power erodes with every deep discount event.

When you control your own 11.11 participation, you can structure promotions that add value without destroying your price floor: bundles that include exclusive items, gift sets with products unavailable the rest of the year, loyalty point multipliers for private domain members. These mechanics drive 11.11 sales volume without training consumers to wait for a 50% discount.

Budgeting for 11.11

A realistic 11.11 budget for a foreign brand in market entry phase on Tmall Global:

  • Promotional discount budget: 15 to 25% revenue reduction versus standard price
  • Additional paid advertising (Tmall 直通车 surge): RMB 30,000 to 80,000 for the October to November campaign period
  • KOL and KOC campaign: RMB 50,000 to 150,000 depending on category competitiveness
  • Additional bonded warehouse stock: 3 to 5x your normal monthly inventory commitment
  • Customer service surge capacity: additional CS agent or agency overtime for the November 11 to 20 fulfillment period

For brands on JD Worldwide, the budget structure is similar but the JD 618 mid-year event (June) is comparably important to JD’s consumer base. Plan both events with the same lead time.
