Most foreign brands follow the same broken process. They send cold emails in English to a list of names scraped from a trade directory. They get no replies. They conclude “the Indonesian market is hard” and give up, or hire an expensive consultant who runs the same broken process.
I have been running distributor searches in Indonesia for foreign brands for four years, from Jakarta. Here is what actually works.
4 to 8 weeks
The time it takes Asia Pro to identify, contact, qualify, and introduce 3 to 5 vetted Indonesian distributors. The typical DIY process takes 12 to 18 months for the same result.
Why Cold Email in English Doesn’t Work
Indonesian business culture values relationship and context before transaction. A first contact that jumps straight to “we want to work with you” without establishing who you are, why Indonesia, and what you know about the local market is culturally premature. Initial outreach must be in Bahasa Indonesia, by someone who understands the local context, with a message that shows you researched their company specifically.
Types of Distributors in Indonesia
- National general distributors: Excellent reach, slow to take on new brands, require large volume commitments.
- Category-specialist distributors: Know retail buyers personally, have BPOM experience, move faster with new brands.
- E-commerce operators: Manage brand storefronts on Shopee, TikTok Shop, and Lazada. No offline reach but fast time-to-market.
- Regional distributors: Cover specific areas: Java, Sumatra, Kalimantan, Sulawesi.

What Distributors Want to See
- Product category match with their existing portfolio
- BPOM notification in progress or completed
- Pricing architecture with enough margin after import duties and retailer margins
- Social proof from other markets and brand assets in Bahasa Indonesia
- Manageable minimum order quantities for a market test
Trade Fairs: Useful but Not Sufficient
Main trade fairs: Food Indonesia (Jakarta, August), Indo Beauty Expo (Jakarta, July), SIAL Interfood (Jakarta, November). Trade fairs are useful for establishing physical presence, but cold conversations at booths rarely convert. Pre-confirmed meetings with pre-qualified distributor targets do.
How Asia Pro Runs Distributor Searches
- Brand brief: understand your product, regulatory status, price architecture, channel priorities
- Distributor mapping: identify 20 to 40 potential distributors from our database and local networks
- Outreach in Bahasa Indonesia: personalized message referencing their specific business
- Qualification: interview interested distributors on capabilities and genuine interest
- Introduction: introduce you to 3 to 5 qualified distributors with full briefing document

Natasha, & Asia Pro…
Thx you 😉 .. this article explains why our first emails to Indonesian companies went nowhere. Cold English catalogues with “nice photos” are exactly what we sent.
CapeHarvest Foods is a South African food brand (biltong, rooibos, premium snacks). We are looking at Indonesia and now understand we need Bahasa outreach, proof of local relevance, and the right type of partner — category specialist or e-commerce operator rather than a huge national generalist who will ignore a new imported line.
The 4–8 weeks vs 12–18 months comparison is motivating, but we want to be realistic about what we must prepare.
Questions: 🙂
For food, do you recommend starting with an e-commerce operator (Shopee / TikTok Shop / Lazada) to generate sell-through proof, then adding a specialist for modern trade — or the opposite?
What documents do serious food distributors ask for in the first conversation (BPOM status, Halal, INCOTERMS, margin structure after duty, shelf life, MOQ)?
Are Food Indonesia / SIAL Interfood still useful if meetings are pre-booked, or is social + warm intro more efficient in 2026?
Regional vs national: would you start in Java only with a regional player, or look for someone who can cover key cities from day one?
We are ready to invest in localized assets and a proper brief. Thank you for describing what actually works on the ground.
